Upgrade errors - NLM 1.12 to 1.5 - and rollback performance degradation (Networking Products)

I tried to upgrade our NLM version from 1.12 to 1.5 over the weekend, but had to back off and restore the old version, because I was having to many problems installing the upgrade (and when Monday morning came, the users all wanted their apps back). We managed to restore the old version of the NLM and client, but performance has been horrible ever since!
We're running three networked Novell servers to service our AREV users (we're also running AREV over a WAN); all connections are running the NLM (individual NLM licenses per server, and a site license for AREV at the host site).
We're running Netware 3.12, AREV 3.12, and the NLM version 1.5…
Our upgrade stopped working when the first server was upgraded (the old version of the NLM didn't seem to want to talk to the new version); I managed to install the new version of the NLM on 2 out of three servers, but they quit talking to each other. As I wasn't able to resolve this over the weekend, we rolled back to the 1.12 version of the NLM to get people back on line, but ever since, all I've been hearing is that response time is extremely poor!
I really need two things:
1) some hand holding through the upgrade process, when multiple servers are involved…
2) any ideas on why, while we rolled back our NLM installation from 1.2 from 1.5, our performance would suffer to such a high degree (and a quick fix, if available).
AREV services a core piece of our business; any help, suggestions or comments would be appreciated!
Thanks!
